Finally got it to work on my m254dw. Not sure what finally did it, since i changed several thing at the same time.
found the firmware from https://ftp.hp.com/pub/networking/software/pfirmware/pfirmware.glf
saved link
http://ftp.hp.com/pub/networking/software/pfirmware/HP_Color_LaserJet_Pro_M254_dw_Printer_series_20200612.rfu
followed the rest of the steps, but used copy /B instead of copy /b (not sure if its case sensitive, but was capitalized on the dos help file).
Removed all the non HP toner cartridges, so that I had no error codes. Read that part on another Firmware post.
Thanks for the help. Problem solved. Sad that HP is so aggressive against generic toner cartridges.

Its a disgrace they are legally allowed to do that. I'm still having no luck. I have removed the cartridges and get the message on the DOS screen to say file is copied but nothing happens. I have used /B and /b but no success. Any help would be appreciated.

Yayyyyyy . . . . . I have had success guys!!! I managed to get hold of the downgrade file for my Mac .dmg format. I tried it several times and it failed. So I went into printer setting and restored to factory settings and tried again and hey presto!!! It worked like a dream. Thanks so much for all your help and support.

Adrian, so pleased you've had success. I haven't! Have got as far as downloading the link from above but then my PC asks what program I'd like to use to open it. So I'm stuck! Please if you have time can you help? I'm working from home and desperately need to print stuff!

Adrian, you super chap! Thank you, thank you. After much cursing and many failed attempts I have now successfully downgraded the firmware! I am extremely grateful to you and so is my printer as it was on the verge of being dropped from a great height . This has put me right off HP products in future! Warm regards JT
